What Is an Inroad? The Three-Part Test for a Real Position in an Account

An inroad is a position inside a target account that survives the loss of any one person: more than one person in conversation, a problem they have named and a next step that adds someone new.

Short answer. An account inroad is a position inside a target account that survives the loss of any one person. The test has three parts: two-way conversations with more than one person in the decision, a problem someone there has named in their own words and a dated next step that adds someone new. One booked meeting meets none of them.

What is an inroad in sales?

An account inroad is the word we use for the thing a meeting count cannot see: a real position inside a target company. The English is literal, a way in, and the sales meaning keeps that shape. You have an inroad when the account would stay open even if your best contact left tomorrow, because the conversation no longer depends on one person.

Most sales measures stop earlier. A reply, a booked meeting, even a good first call are all one-person events, and large accounts do not buy through one person. The inroad is the first unit of progress that is about the company rather than a contact, which is why it anchors how we count everywhere on this site.

For everything we have published on working large accounts, see the enterprise sales topic hub.

Why is one meeting not an inroad?

Because single threads break, and they break in three ordinary ways. The polite meeting: the person was curious or found it hard to say no, and nothing follows. The stranded champion: the person means to act, but back at their desk they must explain you to colleagues who were not there, against other priorities, and the idea fades without anyone deciding against it. The departure: your contact changes role or leaves, and the account goes back to zero.

None of these is a failed meeting. Each is a single thread, and a single thread is what a meeting buys you. The lesson Why One Meeting Is Not an Inroad opens our appointment setting course with this argument in full.

What are the three parts of an inroad?

A working definition has three parts, and all three must hold.

  1. More than one person. Two-way conversations with at least two people who have a part in the decision, in different roles.
  2. A problem they have named. Someone at the company has described the problem in their own words, not just listened to yours.
  3. A next step that involves someone new. The next conversation is dated and adds a person who was not in the last one.

When all three are true, the account is open: you have several sources of information, more than one person who can speak for you internally and a reason for the conversation to continue. Your own definition can be stricter, for instance requiring one of the people to hold budget. What matters is that it is written down, that everyone uses the same one and that a single meeting does not meet it.

How do you count inroads?

Per account, keep three numbers beside the meeting count: people engaged in a two-way exchange in the last 30 days, the decision roles those people cover and whether there is a dated next step that includes someone new. An account with one person engaged is at risk however good the meeting was; an account with three people across two roles is an inroad even if no formal meeting has happened yet.

Across the list, the inroad count rolls up into one of the five account KPIs: active buying committees, the number of accounts with two or more people in live conversation. It is the first number on an account report that predicts revenue. The free Account Penetration Tracker computes it from your own account list.

How do you turn a first meeting into an inroad?

Change what the meeting is for. If the goal is an inroad, the first conversation has three outcomes: the problem in the buyer's words, the names of the other people it touches and agreement on a next conversation that includes at least one of them. The question that gets you there is worth asking in every first meeting: who else is affected by this, and would it help if I spoke with them directly?

Then make the widening easy. The forwardable note turns a colleague's name into an introduction your contact can send in ten seconds, and multithreading keeps the new threads open honestly, with your contact's knowledge rather than behind their back.

What is the difference between an inroad and an opportunity?

An opportunity is a CRM record with a value and a close date; an inroad is the position that makes the record believable. The two can exist without each other, and both gaps are warnings. An opportunity without an inroad is a forecast resting on one person's enthusiasm, which is how pipelines rot. An inroad without an opportunity is often just early, and it is the healthier of the two: the committee is talking and the deal, if it forms, will form on ground you hold.

Why this works better on named accounts

The inroad only exists as a measure on a named list, because it is measured per account: you have to know which company you are trying to open before you can ask how far in you are. That is also why meeting-led services cannot report it. Ten meetings with ten single contacts at ten companies can produce less progress than three conversations inside one, and a meeting count cannot tell the difference. On our own engagements the weekly report counts accounts with two or more people in live conversation, because an inroad is the first unit of work that predicts pipeline. One meeting is where the work on an account starts, not where it ends.

Common questions

What is an inroad in simple words?

A real way into a target company: more than one person there talking to you, a problem they have described in their own words and a dated next step that brings in someone new.

Is a booked meeting an inroad?

No. A meeting is one person's half hour and says little about the company. It becomes the start of an inroad when a second person in a different role joins the conversation.

How many people make an inroad?

At least two with a part in the decision, in different roles, both in two-way conversation with you. Stricter definitions require one of them to hold budget or decide.

What is the difference between an inroad and account penetration?

An inroad is the position in one account passing a three-part test. Account penetration is the same idea as a measure across the list: how many accounts have one and how deep each goes.

Does Intandemly report inroads?

Yes. Our weekly report counts accounts with two or more committee members in live conversation, alongside the other account KPIs. We report on accounts and pipeline and do not promise a number of meetings.
